Both work on how generative systems use and cite you. One is a named expert with a narrow scope; the other is a team with capacity. The right choice depends on what your bottleneck is. This page is written by a consultant, and says where an agency is the better answer.

A GEO consultant is an individual expert who diagnoses, decides and often does part of the work personally, on a limited number of engagements. A GEO agency is an organization with a team that produces and distributes work at volume, under an account structure. Both practice [generative engine optimization](https://mohammedteto.com/generative-engine-optimization/). They differ in capacity, in who is accountable, and in what they are organized to deliver. Neither can guarantee a citation.

## The difference at a glance

| | GEO consultant | GEO agency |
|---|---|---|
| Who does the work | The person you spoke to, with outside specialists where a matter requires it | A team, led by an account manager |
| Capacity | Limited by one person's time | Scales with the team |
| Typical output | Diagnosis, specifications, a reference version of the entity, selected pieces of work | Content programs, digital PR, technical implementation, reporting |
| Best suited to | A problem of definition: what the entity is, what it can claim, which sources matter | A problem of execution: many pages, many markets, sustained production |
| Accountability | Personal and contractual | Contractual, shared across a team |
| Continuity risk | Depends on one person | Depends on staff turnover on the account |
| Main limitation | Cannot produce at volume alone | Depends on a settled brief |

These are general traits of the two forms. An individual agency or consultant may differ, which is why the questions below matter more than the label.

## A consultant, on its own terms

The value of a consultant is judgment applied by the person who holds it. The diagnosis, the decisions and the conversation happen at the same level, and any work passed to an outside specialist is stated in advance.

The cost is capacity. Work that requires sustained production of content, or implementation across many sites, has to be executed by someone else, whether the client's team or an agency.

<a id="agency"></a>

## An agency, on its own terms

The value of an agency is capacity and range: writers, technical staff, outreach and reporting under one contract, with processes that hold when one person is away.

The cost can be distance. The senior person present at the start may not be the one who does the work. An agency with senior strategists settles the brief itself; where that function is absent, a team may execute on an unsettled basis. Ask who sets the brief.

## What both have to do

The paper that introduced the term GEO reports that adding citations, quotations and statistics to a source raised its visibility in generated answers, in a controlled benchmark, and that the effect varies by domain ([arXiv:2311.09735](https://arxiv.org/abs/2311.09735)). That finding applies whoever does the work. So do the documented conditions of access: for example, Google states that a supporting link in its AI features must be a page indexed and eligible for a snippet in Search ([Google Search Central](https://developers.google.com/search/docs/appearance/ai-features)).

Both should start from a recorded baseline, both should report per engine, and both should decline to guarantee an outcome that depends on a system they do not control.

<a id="questions"></a>

## Questions to put to either

1. **Who will do the work, by name?** And who will have access to sensitive information?
2. **What is the diagnosis based on?** Ask to see the prompts, the engines and the dates.
3. **What will be produced, and what will not?** Strategy documents, implementation, content, outreach.
4. **How is change measured?** Presence, accuracy and citations, per engine, against the baseline. See [AI search intelligence](https://mohammedteto.com/ai-search-intelligence/).
5. **What is guaranteed?** The correct answer concerns the work delivered, never the answers of an AI system.
6. **What happens to the work if the relationship ends?** Who holds the documents, the accounts and the data.

## Which one do you need?

| Your situation | Start with |
|---|---|
| You do not know why assistants describe you poorly | A diagnosis, from either; a consultant if the question is the entity itself |
| The entity, the narrative and the proof are unsettled | A consultant |
| The basis is settled and the need is sustained production | An agency |
| Many markets, languages and product lines | An agency, with a clear brief |
| One person or one name at stake, and discretion matters | A consultant |
| You have an internal team that executes | A consultant for direction, your team for execution |
| You have no internal team and a large program | An agency, or both in sequence |

<a id="combine"></a>

## How they combine

One possible sequence is definition, then production: the entity, the narrative and the sources that matter are settled first, by a consultant or by an agency's strategists; an agency or an internal team then executes at the volume required; measurement continues throughout. ## Frequently asked questions

### Is a GEO consultant better than a GEO agency?

Neither is better in general. A consultant suits a problem of definition and judgment; an agency suits a problem of execution at volume. Some organizations use both.

### Can a consultant implement, or only advise?

It depends on the consultant. Ask what will be delivered: specifications only, or implementation as well, and by whom.

### Can either guarantee citations in AI answers?

No. Neither controls what an AI system writes. A guarantee can concern the work delivered, not the answers.

### How do I compare two proposals?

By their diagnosis, the people named, the deliverables, the measurement method and what happens to the work afterwards. A proposal without a recorded baseline cannot show later that anything changed.
