A GEO consultant is an individual expert who diagnoses, decides and often does part of the work personally, on a limited number of engagements. A GEO agency is an organization with a team that produces and distributes work at volume, under an account structure. Both practice generative engine optimization. They differ in capacity, in who is accountable, and in what they are organized to deliver. Neither can guarantee a citation.

A consultant, on its own terms

The value of a consultant is judgment applied by the person who holds it. The diagnosis, the decisions and the conversation happen at the same level, and any work passed to an outside specialist is stated in advance.

The cost is capacity. Work that requires sustained production of content, or implementation across many sites, has to be executed by someone else, whether the client's team or an agency.

An agency, on its own terms

The value of an agency is capacity and range: writers, technical staff, outreach and reporting under one contract, with processes that hold when one person is away.

The cost can be distance. The senior person present at the start may not be the one who does the work. An agency with senior strategists settles the brief itself; where that function is absent, a team may execute on an unsettled basis. Ask who sets the brief.

What both have to do

The paper that introduced the term GEO reports that adding citations, quotations and statistics to a source raised its visibility in generated answers, in a controlled benchmark, and that the effect varies by domain (arXiv:2311.09735). That finding applies whoever does the work. So do the documented conditions of access: for example, Google states that a supporting link in its AI features must be a page indexed and eligible for a snippet in Search (Google Search Central).

Both should start from a recorded baseline, both should report per engine, and both should decline to guarantee an outcome that depends on a system they do not control.

  1. Who will do the work, by name? And who will have access to sensitive information?
  2. What is the diagnosis based on? Ask to see the prompts, the engines and the dates.
  3. What will be produced, and what will not? Strategy documents, implementation, content, outreach.

  5. What is guaranteed? The correct answer concerns the work delivered, never the answers of an AI system.
  6. What happens to the work if the relationship ends? Who holds the documents, the accounts and the data.

Can a consultant implement, or only advise?

It depends on the consultant. Ask what will be delivered: specifications only, or implementation as well, and by whom.

Can either guarantee citations in AI answers?

No. Neither controls what an AI system writes. A guarantee can concern the work delivered, not the answers.

How do I compare two proposals?

By their diagnosis, the people named, the deliverables, the measurement method and what happens to the work afterwards. A proposal without a recorded baseline cannot show later that anything changed.
